今(jin)年以來(lai),常(chang)村煤礦綜掘(jue)一(1)隊面對嚴(yan)峻的(de)(de)安(an)全生(sheng)產形勢,深耕精益思(si)想(xiang)指導(dao)下的(de)(de)“算(suan)賬”文化(hua),通過優化(hua)人員配置,狠(hen)抓材料管控,鼓(gu)勵(li)創新(xin)創造,嚴(yan)控生(sheng)產成(cheng)本,推(tui)動節支降(jiang)耗,提(ti)高掘(jue)進效率,高質量完成(cheng)生(sheng)產任務。
掘進機司(si)機割(ge)煤(mei)后(hou),推底煤(mei)時(shi)必(bi)須一次做到位(wei),減(jian)少因浮煤(mei)多而重新安排(pai)專(zhuan)人(ren)(ren)清煤(mei)的(de)投工(gong)(gong)(gong)(gong);驗(yan)收(shou)員(yuan)(yuan)(yuan)除負責工(gong)(gong)(gong)(gong)程質(zhi)量(liang)驗(yan)收(shou)外,還增加了(le)巷道刷幫底角和所(suo)有聯(lian)網(wang)工(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo),這樣每(mei)班(ban)就能減(jian)少一名聯(lian)網(wang)人(ren)(ren)員(yuan)(yuan)(yuan)。“作(zuo)(zuo)(zuo)為(wei)施工(gong)(gong)(gong)(gong)隊(dui)組(zu),用(yong)工(gong)(gong)(gong)(gong)量(liang)比(bi)較(jiao)大,如果不能合(he)理利(li)用(yong)投工(gong)(gong)(gong)(gong)時(shi)間、提高人(ren)(ren)員(yuan)(yuan)(yuan)工(gong)(gong)(gong)(gong)效(xiao),不僅會增加用(yong)工(gong)(gong)(gong)(gong)成本,還會造成人(ren)(ren)員(yuan)(yuan)(yuan)出(chu)勤不均(jun)衡(heng)等問題。”隊(dui)長段(duan)忠慧算精、算細用(yong)工(gong)(gong)(gong)(gong)管理賬。該隊(dui)對各(ge)單崗(gang)作(zuo)(zuo)(zuo)業區(qu)域內崗(gang)位(wei)工(gong)(gong)(gong)(gong)的(de)工(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)內容和性質(zhi)進行梳理,明(ming)確職責及(ji)工(gong)(gong)(gong)(gong)效(xiao),劃分(fen)(fen)相對應的(de)輔助工(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)量(liang),按工(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)量(liang)結合(he)差異化工(gong)(gong)(gong)(gong)資分(fen)(fen)配方案,給予相應分(fen)(fen)值(zhi)獎勵(li)。實行工(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)面及(ji)輔助崗(gang)位(wei)定員(yuan)(yuan)(yuan)定崗(gang)定量(liang)工(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)制度,對生產班(ban)組(zu)出(chu)勤實行排(pai)班(ban)管理,根據(ju)工(gong)(gong)(gong)(gong)作(zuo)(zuo)(zuo)量(liang)安排(pai)下井人(ren)(ren)數,堅決杜絕窩工(gong)(gong)(gong)(gong)現象。通過這些措施,該隊(dui)生產班(ban)組(zu)由(you)原來的(de)月出(chu)勤22個(ge)縮減(jian)為(wei)20個(ge),不僅均(jun)衡(heng)了(le)員(yuan)(yuan)(yuan)工(gong)(gong)(gong)(gong)出(chu)勤,還提升了(le)員(yuan)(yuan)(yuan)工(gong)(gong)(gong)(gong)滿意度。
材(cai)(cai)料(liao)(liao)成(cheng)(cheng)(cheng)本是該隊的主要成(cheng)(cheng)(cheng)本構(gou)成(cheng)(cheng)(cheng),也是降本增效(xiao)的重要抓手。該隊將(jiang)精(jing)益思想(xiang)指導下的“算(suan)(suan)賬”文化落(luo)實落(luo)細到(dao)材(cai)(cai)料(liao)(liao)管(guan)(guan)理(li)的全流程,狠(hen)抓成(cheng)(cheng)(cheng)本管(guan)(guan)控(kong)。建立材(cai)(cai)料(liao)(liao)使用(yong)規范(fan)制度(du),對(dui)材(cai)(cai)料(liao)(liao)的領取、下井、運輸、使用(yong)各環節進(jin)行管(guan)(guan)控(kong),確(que)保“事事有(you)人管(guan)(guan),人人有(you)專職”。在材(cai)(cai)料(liao)(liao)使用(yong)中,推(tui)行班(ban)(ban)組材(cai)(cai)料(liao)(liao)成(cheng)(cheng)(cheng)本核算(suan)(suan)制度(du),將(jiang)所(suo)用(yong)材(cai)(cai)料(liao)(liao)分類統計(ji),根(gen)據(ju)當班(ban)(ban)生(sheng)產進(jin)尺和其他工(gong)作(zuo)量(liang)計(ji)算(suan)(suan)出(chu)當班(ban)(ban)應(ying)消(xiao)(xiao)耗的材(cai)(cai)料(liao)(liao)數量(liang),再根(gen)據(ju)工(gong)作(zuo)量(liang)臺賬和井下匯報統計(ji)實際(ji)使用(yong)數量(liang),核算(suan)(suan)出(chu)每(mei)班(ban)(ban)材(cai)(cai)料(liao)(liao)的消(xiao)(xiao)耗差額(e),核實差額(e)原(yuan)因。對(dui)于人為造成(cheng)(cheng)(cheng)浪(lang)費的材(cai)(cai)料(liao)(liao),按材(cai)(cai)料(liao)(liao)費用(yong)的50%核減到(dao)當班(ban)(ban)工(gong)分中,通過這種方式提(ti)高員(yuan)工(gong)節約材(cai)(cai)料(liao)(liao)、減少浪(lang)費的意識(shi)。
開展(zhan)技術創(chuang)新,打開降本增(zeng)效(xiao)的源頭活水(shui)。該(gai)隊(dui)圍繞生產中的棘手難題(ti),充分發揮技術型人才的示范引領作(zuo)用(yong),帶(dai)動全隊(dui)員(yuan)(yuan)工(gong)學技術、提(ti)技能、攻(gong)難題(ti)、做(zuo)貢獻。從征集好(hao)點子、好(hao)創(chuang)意,到組織(zhi)攻(gong)堅(jian)團隊(dui),再到制度(du)(du)激勵,形成了技術骨干(gan)帶(dai)頭、全員(yuan)(yuan)參與的長效(xiao)工(gong)作(zuo)機制。同時,該(gai)隊(dui)還加大井下(xia)物資回收與復用(yong)力(li)度(du)(du),鼓勵員(yuan)(yuan)工(gong)利用(yong)廢舊材料進(jin)行小改(gai)小革,對那些通過(guo)別出心裁的“小發明”創(chuang)造了經濟價值(zhi)的員(yuan)(yuan)工(gong)給予獎(jiang)勵。在(zai)有(you)力(li)的制度(du)(du)保障(zhang)下(xia),該(gai)隊(dui)開源節流、創(chuang)新創(chuang)造蔚然成風。
